I’m really excited aboout this new approach - more people almost always bring better results and we need this desperately.

Question is, will be this enough to draw attention of these contributors and potentional users?

Also the guild is quite non-frineldy on Astar yet, for an example, if I want to verify quest, I need to do every step alone and then push “verify” which is annoying.

I have read some comments, and there are many valid points. In the case of accepting new users, long trial periods are necessary. Social engineering for scams has evolved a lot, and trust has become difficult to come by. That is why selection must be done with great care. The position of ambassador carries with it many responsibilities in terms of security for our communities, but that status can also be used maliciously.

As for the scope or measurement of metrics, it is necessary to reach a consensus on implementing measurement tools that facilitate the work.

On the other hand, I would like to leave you with a thought: “We are all global ambassadors for Astar. We must have a global reach, but also a sectoral one, according to our geography.” As agents, we have a dual commitment, and I believe we have been doing well. We must continue along these lines to continue giving Astar global depth.

This post presents the final framework for the program, incorporating community feedback and aligning with the broader Astar Foundation Forward initiative. The changes outlined here represent a significant evolution in how we recognize, compensate, and support our ambassadors.

I. What We Heard

The community raised several important points that directly shaped this framework:

On Compensation @Marroz: There was clear concern about the disconnect between USD-based rewards and ASTR price fluctuations. When prices drop, distributing more ASTR creates unnecessary pressure on the ecosystem. The community called for a model that aligns contributor incentives with ASTR performance.

On Accountability @AstarPunks: Community members expressed a desire for greater visibility into what ambassadors are actually delivering. The expectation is clear: every ASTR distributed should tie to verifiable, impactful work.

On Operational Burden @tksarah: Ambassadors raised valid concerns about adding complexity to their workflow. Any new system must minimize additional steps while improving transparency.

On Onboarding and Trust @SimonB @you425: Multiple contributors emphasized the importance of thorough trial periods to prevent “mercenary” behavior and ensure new ambassadors are genuinely committed to Astar’s long-term success.

On Regional Representation @EMANUCT96: The community acknowledged the value of global coverage while noting that slots should be allocated based on real activity and strategic need, not arbitrary quotas.

No platform limitations @Matt: Guild has proven not to be comprehensive enough to host the entire ambassador program, so it is necessary to look for alternatives.

II. The Final Framework

2.1. Compensation Model: ASTR-Based

This is the most significant change to the program.

We are transitioning from USD-based compensation to fixed ASTR amounts using a reference price of $0.05 (on decision by the Collective). This creates a balanced mechanism where the treasury distributes fewer tokens during low market conditions while contributors benefit from holding ASTR when prices rise.

Why this matters:

  • Predictability for ambassadors and ecosystem treasury
  • Direct alignment between contributor rewards and ASTR performance
  • Reduced sell pressure from governance compensation
  • Contributors who believe in Astar’s long-term vision are naturally attracted to this model

The reference price can be adjusted through public referendum if ecosystem conditions evolve, ensuring the framework remains adaptable while maintaining collective governance over any changes.

2.2. Compensation Caps by Role

If the $0.05 reference price is decided and adopted by the Astar Collective, the following quarterly ASTR compensation applies:

Head Ambassadors (:star::star::star:)

  • Base Compensation: 25,000 ASTR per quarter
  • Side Tasks: Up to 5,000 additional ASTR available

Mid Ambassadors (:star::star:)

  • Base Compensation: 16,000 ASTR per quarter
  • Side Tasks: Up to 4,000 additional ASTR available

Ambassadors (:star:)

  • Base Compensation: 8,000 ASTR per quarter
  • Side Tasks: Up to 2,000 additional ASTR available

Important clarification: Ambassador compensation is structured as recognition for commitment and contribution to the ecosystem, not as a salary. Ambassadors participate because they believe in Astar’s mission.

2.3. Task-Based Contribution System

We are implementing a public Notion Dashboard where ambassadors claim and complete specific deliverables. No more vague contributions, every task has clear requirements, deadlines, and rewards.

Tasks are organized by category:

  • Content Creation
  • Community Management
  • Event Organization
  • Developer Engagement
  • Business Development.

Each category includes tasks of varying complexity with corresponding ASTR rewards based on impact.

Addressing the operational burden concern: The Notion Dashboard is designed to simplify tracking, not complicate it. Ambassadors will have a single location to see available tasks, submit deliverables, and track their progress. The ACC will provide full support during the transition.

2.4. ACC-Managed Operations

The Astar Community Council takes full management responsibility for the Ambassador Fellowship, including:

  • Monthly and quarterly evaluations of ambassador contributions
  • Notion Dashboard administration and task creation
  • Compensation distribution oversight
  • Direct support for each ambassador
  • Onboarding and offboarding processes

This creates clear accountability while ensuring ambassadors have a dedicated support structure.

2.5. Regional Expansion

We are expanding to a maximum of 20 ambassador slots per quarter, prioritizing regions currently underrepresented in the program.

How it works:

  • If an ambassador retires or fails to meet minimum criteria, their slot opens for the most qualified Aspirant
  • Regional allocation considers both coverage gaps and community activity levels
  • The ACC evaluates regional needs quarterly and adjusts focus accordingly

This approach balances global coverage with strategic resource allocation, addressing concerns about arbitrary quotas while ensuring meaningful representation.

2.6. Side Tasks

Discretionary bonuses are replaced with Side Tasks, specific, optional deliverables with defined ASTR rewards. Ambassadors who want to earn beyond their base compensation can claim additional work.

The ACC determines Side Task availability and rewards based on current ecosystem priorities. This ensures additional compensation flows to work the ecosystem actually needs.

2.7. Clear Onboarding Pathway

For community members who want to become ambassadors:

  1. Complete the Ambassador Application form in Astar Discord
  2. ACC reviews applications and grants access to the private Ambassador Aspirant channel
  3. Access the Astar Ambassador Academy through Notion
  4. Submit contribution reports via Notion during the trial period
  5. Complete a minimum 3-month trial period with consistent contributions
  6. Participate in a final evaluation call with the ACC

Acceptance depends on regional representation needs, contribution quality during the trial period, and demonstrated commitment to the Astar Collective.

Addressing trust concerns: The trial period ensures we onboard ambassadors who are genuinely aligned with Astar’s mission. Combined with ongoing ACC evaluation, this prevents short-term opportunism while creating a clear pathway for committed contributors.

III. Next Steps

Here is what happens next:

1. Final Feedback Window We are collecting final comments on this framework to ensure alignment before implementation. Share your thoughts below.

2. Collective Commitment Referendum The compensation changes align with the broader Astar Foundation Forward: Collective Commitment to Sustainable Growth proposal. Once the referendum passes, compensation model changes take effect.

3. Notion Dashboard Development While the referendum proceeds, the ACC will build the public Notion Dashboard for community visibility into ambassador activity. This becomes the central hub for task management, contribution tracking, and transparency.

4. Ambassador Transition Support Current ambassadors will receive full ACC support during this transition, including onboarding to Notion workflows, clarification on new expectations, and direct assistance adapting to the task-based model.

5. Program Launch With the framework approved and infrastructure ready, the updated Ambassador Fellowship launches with clear expectations, transparent tracking, and aligned incentives.


This framework allows us to better assign meaningful work while recognizing those who consistently deliver value for Astar.
