This proposal outlines the development of a Project Progress Tracking Dashboard for Astar-funded initiatives, designed to provide the community with a transparent, user-friendly platform to monitor the progress of funded projects. The tracker will offer detailed milestone tracking, real-time updates, and automated alerts for deviations or delays. The goal is to provide unified access to all past and active projects, along with their statuses, at a total estimated cost of $7,000.

Motivation

Currently, tracking the progress of Astar’s funded initiatives is fragmented, with updates scattered across forum posts, Discord, GitHub, and other communication channels. This lack of cohesion limits the community’s ability to effectively oversee projects, evaluate performance, and act on potential issues quickly.

Rationale

To address this, we propose building a Project Progress Tracker with the following features tailored to Astar’s structure and governance workflow:

  • Milestone Tracking: Dedicated pages for each project showing key milestones, progress bars, percentages, and completion status.

  • Real-time Updates: Live updates on project milestones and overall progress.

  • Automated Alerts: Notifications for overdue tasks or scope deviations, sent via in-app messages and email.

  • Visualizations: Interactive charts and graphs to visualize timelines, risks, and achievements.

  • Risk Detection: ML-powered analytics to identify early signals of delays, deviation, or misuse of funds.

  • Independent Oversight: Adds a neutral, automated layer of project and spending accountability.

  • Project List View: Includes completion rates, risk scores, and last update timestamps.

  • Filterable Dashboards: Allow users to zoom into individual projects or view overall portfolio health.

  • Risk Assessments: Smart risk scores, automated red flags, and visual indicators of project health.

I’ve seen a couple of proposals regarding this and while it looks interesting, in the past we’ve seen how centralized project monitoring is not as efficient as proposed.

Yes, we definitely need a visual way to measure progress, impact, and milestones achieved and be able to quickly compare them with the stated objectives, but that would only work if projects followed the same structure always and we have projects of different natures (DeFi, Social, Marketing, Toolings and others).

I’m not closed to the possibility of seeing a project like this in action, but I would encourage you to have at least a prototype and present it to the entire community first.


Thank you @Juminstock for your thoughtful feedback. I completely understand your concerns about past centralized approaches and the issues they can pose. This platform is designed to be as decentralized as possible, with project teams updating milestones through the channels they already use, GitHub, Forum, Discord, etc., with automated follow-ups. The community can then verify and view all progress in one place.

Regarding the variety of project types, we already have prototypes for Polkadot in development, adapted to their unique project types, branding, and governance style, and we plan to do the same for Astrar. These examples demonstrate how the system can handle very different initiatives (DeFi, tooling, marketing, and community projects) while still providing clear visual progress tracking and comparable milestone reporting. I’ve attached some screenshots so you can see it in practice.
